As partner ecosystems continue to expand in scale and complexity, the role of partner leveling has never been more important. Vendors rely on leveling to differentiate the channel, segment intelligently, and motivate partners, but the rules of engagement have changed.

In our recent Channelscaler webinar on building a data-driven partner leveling program, leaders from Ricoh, Absolute Security, and PartnerPath shared their firsthand experiences on how leveling is evolving. Their message was clear: traditional tiering models no longer reflect the reality of today’s channel.

Partner expectations have shifted. Customer expectations have shifted. And successful vendors are adapting accordingly.

Why Traditional Tiering Models Are No Longer Enough

Partner tiers have historically been based almost entirely on revenue and certifications. But those metrics capture only a fraction of a partner’s value today. As Ricoh’s EMEA Commercial Director Kelly Woodfin put it during the session:

“Revenue is just one lens. It’s not the whole picture.”

Partners now create value across the entire customer lifecycle, not only through sales, but through activation, onboarding, consumption, renewal, customer success, and loyalty. Leveling programs that focus solely on bookings risk overlooking the partners who are driving long-term recurring growth.

Looking Through the Right Lenses: Partner and Customer

One of the strongest themes from the webinar was the importance of designing leveling frameworks through two external lenses:

1. The Partner Lens

Partners expect clarity, simplicity, and a frictionless experience. They want to understand:

  • What’s expected of them
  • What they need to do next
  • How to advance
  • What benefits they unlock
  • And ultimately – why your program matters more than the other 6–12 vendor programs they manage

As Kelly emphasized, vendors need to “look through the lens of the partner” and avoid building overly complex or inward-facing models.

2. The Customer Lens

Partners are an extension of your brand. Diane Krakora, CEO of PartnerPath, outlined the “Four Cs” customers care about when selecting a partner:

  • Competency
  • Coverage
  • Credibility
  • Capacity

Modern leveling provides a way to highlight and reward those capabilities. By helping customers choose the right partner for their needs, while helping vendors reinforce the behaviors that matter.

Evolving Program Requirements: Beyond Revenue and Certification

The most effective modern partner programs are incorporating broader, lifecycle-centric metrics, such as:

  • Partner-sourced pipeline and net-new logos
  • Activation and adoption rates for SaaS or cloud services
  • Usage, consumption, and expansion
  • Renewal performance and churn reduction
  • Customer satisfaction and NPS
  • Co-selling engagement and deal registration
  • Business planning and strategic alignment

As Claire Green, Senior International Marketing Manager Absolute Security shared, their EMEA program rewards positive behaviors from training completion to Proof of Concepts (POCs), enterprise alignment, and deal registration. This creates a clearer, more motivating pathway to growth.

This approach helps vendors reward not only what partners have achieved, but what they are investing in for the future.

Simplicity Still Wins: Collaboration, Simplification, Innovation

While programs are growing in sophistication, the expectation from partners is still simple: make it easy.

Across the webinar, three themes stood out:

Collaboration

Work closely with partners. Use advisory councils, surveys, and feedback loops to validate what matters most – and what doesn’t.

Simplification

Avoid overwhelming partners with 10-step requirements and multiple hoops to jump through. Simplicity builds trust and reduces friction.

Innovation

Support partners with automation, real-time data, and easy-to-digest insights. As Woodfin noted, innovation isn’t just about technology – it’s about helping partners evolve their own capabilities and routes to market.

Visibility is Now Expected – Not Optional

One of the most powerful concepts highlighted during the session was the need for real-time transparency.

Partners want to:

Kenneth Fox, Channelscaler CTO & Founder, summed it up well:

“The best way to do that is through a single pane of glass. A page that partners can go to and instantly see where they’re at.”

This visibility doesn’t just support partners – it supports internal teams as well. Channel managers can quickly identify which partners are trending upward, who’s at risk of dropping, and where targeted support will have the greatest impact.

Where to Begin if You’re Reassessing Your Leveling Strategy

If you’re at the early stages of reviewing or modernising your program, consider starting with:

  • An audit of your current requirements
  • A review of partner types and maturity levels
  • Conversations with partners from different regions and business models
  • Mapping partner value across the customer lifecycle
  • Assessing your data sources and the feasibility of real-time visibility
  • Understanding which behaviors you want to promote over the next 12–24 months

Modern partner leveling doesn’t need to be complex – but it does need to be thoughtful, data-driven, and partner-centric.

Final Thoughts

Partner leveling remains a critical strategic tool for segmentation, motivation, and partner value recognition. But the expectations of modern channel ecosystems demand a fresh approach.

By focusing on transparency, lifecycle value, partner experience, and real-time data, vendors can build leveling models that not only reflect today’s reality – but help shape tomorrow’s channel growth!
